I feel like MK9 and especially MKX "alive" Kung Lao was the best from what - I stress I merely remember, gotta doublecheck - of story and dialogue:

-witty given a chance, but not a douche.
-proud of his fighting prowess.
-once again total bros with Liu and vice-versa, zero issues with him! He's just insecure on others doing the comparing.

Good examples of what I'm thinking of is in MK9's story mode when he and Liu do some light clowning on Cage's luck with the ladies and Kung Lao good-naturedly ribbing Liu on Kitana being his girlfriend, and the MKX dialogue with Reptile where he states "I have no quarrel with you"/Reptile says he'll kill him/"I now have a quarrel with you" - that dry wit can absolutely be a natural part of the stoic-and-humble MK2-MKD personality Kung Lao had. And being proud of his excellent fighting ability but aggravated everyone else (of course Liu himself thinks the best of Kung, again, they're bros) sees him as backup Liu would be pretty acceptable as long as it didn't overtake everything else, but we all know that's exactly what NRS did.

Cage's problem is that he exploded in popularity from MK9 making him the legit funny everyman character and then like it or lump it the new hero of Earthrealm in MKX, complete with a family in Soya and Cassie - I actually liked that character arc, mind - but once they made Liu in MK11 and I suppose New Era Raiden the protagonist, he should've gone back to a more supporting role. But they probably still feel they need to give Cage his due after he became that much more a big deal post-MK9.
 
The writers at NRS have no fucking idea what to do with Kung Lao as a character, nor even paying homage to his original personality.
Aside from being shit writers that are copying Marvel shit, they couldn't go a full trilogy without resetting the timeline. That doesn't give the characters any time to develop because every time you reset the timeline, you have to spend time establishing if this character is the same, a slightly different as a homage, or completely fuck off different. Character development can happen over the course of that 1 game but when you have like a dozen fuckers running around, not everyone is going to have enough screentime to be fleshed out and properly developed in a way that feels organic.

Chasing E-Sports never works. Ever.
Your game has to be so damn fun and good people are willing to spend all day every day on it, and that only happens when you're making a labor of love and passion, not a focus-tested, politically-correct, safe product.
The top E-Sports games (Counter-Strike, League Of Legends, Starcraft II,etc) were all made as fun games first and everything else second.
It also takes times to amass a fanbase big enough to become it's own E-Sport. CS took a decade and a half of running tier-1 events in Hotel lobbies and Dreamhack conventions before ESL and other orgs had an influx of investor money to catapult them to the top of the E-Sports scene.
As dedicated as fighting games pros are and as fanatical as fans are, EVO is nowhere near the prestige and production scale of a LoL World's or a DOTA2 International. What is Boon smoking?
In addition, modern Dev teams want their games to be at that level on day 1 (See Valorant, Overwatch, Concord, etc).
They'll all fail sooner or later. Without organic growth, it's a bubble of lies that will pop.
Slightly off topic but isn't this what effectively killed DOA too. There's certain expectations that come from esports and the FGC honestly through a detriment. Like all games a fighting game should focus on standing out on top of good competent mechanics. I'd also put Skullgirls here along with DOA and MK for context since their gimmicks are what sold them then people played and found out their gameplay mechanics among other things they had to offer. Because people saw Skullgirls as just a "panty fighter" people didn't give it a chance at first but later learned how really technical the game was. This same logic is what took people away from DOA despite how the games can has a functional fighting game beneath the cheesecake.

Didn't their beach side games completely eclipse DOA in sales?

Deadly Alliance had a lot of really dope designs.
A lot of them are simple, but very memorable. As a Raidenfag, I always liked Raiden’s samurai attire in MKDA. Think he with his long white hair out is underrated, and should be a memo for how people interpret him without his cowl. Others are Sonya, Sub-Zero, Ghost Rider Scorpion, Kitana, Li Mei, Frost. However, I don’t really like Frost’s hairstyle in every MK titles, because I’m never a sucker for dyke haircuts. Personally they don’t work for Frost at all.
It’s also Raiden’s alt costume was the reason why I have a penchant towards him, but I still like the female characters of MK as well.

And Deception followed the trend with the armored looks for everyone, like Scorpion and Sub Zero. I like when costume design tells the story, since they were all fighting a war with Onaga in that game.
 
Those outfits really don't look good without prominant bosoms, however. The design is meant to accentuate big breasts, so they should have at least tweaked the design to adjust to the current ninja ladies' more modest breasts.
In the end, it's impossible to avoid the inherent sexualization of the characters. NRS trying to fight that is what creates problems.
